Leadership Team Coaching: When One Coach Isn't Enough

You sent your VPs to coaching. Each one came back sharper, more self-aware, more capable. So why does your leadership team still argue in circles, reopen decisions, and leave every offsite agreeing on nothing? The uncomfortable answer: you coached the players, but the team is the problem. Leadership team coaching fixes the thing individual coaching cannot touch, which is how your leaders work together.

What Leadership Team Coaching Actually Is

The difference comes down to one word: the client. In 1:1 executive coaching, the client is the individual leader. The work is private and focused on one person's growth. In leadership team coaching, the client is the team itself, treated as a single system.

Think of it this way. Individual coaching creates strong, separate islands. Each leader develops, but the water between them stays just as choppy. Team coaching works on the water. It builds how the group decides, disagrees, and aligns, not how any one person performs alone.

It builds how the group decides, disagrees, and aligns, treating the team as one system. Not how any single person performs alone, but how they perform together.

A real engagement is not a one-day workshop. It usually runs six to twelve months. It starts with diagnostics and interviews, then moves into recurring full-team sessions of a few hours each, with work in between. Six months is roughly the floor, because changing how a team behaves takes more than a good afternoon.

The Evidence It Works

Coaching skeptics, this part is for you.

The most rigorous evidence comes from a 2023 meta-analysis by de Haan and Nilsson, published in Academy of Management Learning and Education, which looked only at randomized controlled trials. Across 37 RCT studies covering more than 2,500 people, it found a statistically significant, moderate effect of workplace coaching on leadership and personal outcomes. The authors are candid that effects are stronger for self-reported than observed measures and that publication bias is present, so read it as solid but not miraculous. Even with those caveats, it is real evidence that coaching changes outcomes, not just feelings.

On return, the most-cited figure comes from the ICF and PwC Global Coaching Client Study, which surveyed 2,165 clients across 64 countries and found a median company return of roughly 7x, with 86% of companies able to calculate ROI saying they at least made their investment back. Those are self-reported by people who chose coaching, so treat them as directional rather than a promise.

Team-level work has its own backing. Research by Wageman and Hackman, in their study of more than 120 senior leadership teams (Senior Leadership Teams, 2008), found that top teams are often blind to their own trouble. In nearly every senior team they studied, members believed the team had clear boundaries, yet fewer than 10% agreed on who was even on the team. And these were teams of senior executives. That gap is the whole point. The team cannot fix what the team cannot see. A truth uncovered is a truth learned.

If that list stung, the issue is not any single leader. It is the system. Patrick Lencioni's Five Dysfunctions of a Team gives a clean map for it: it starts with an absence of trust, which breeds a fear of conflict, which kills commitment. Decisions get reopened. A call is made, then quietly relitigated a week later. "Disagree and commit" never actually sticks.

Conflict goes underground. Instead of honest debate in the room, it turns into hallway politics after it.

Departments leave with different marching orders. The same meeting produces a different plan at every table.

How Team Coaching Connects to Performance

Strong teams are not an accident. Google's Project Aristotle studied about 180 teams and found that psychological safety, the shared belief that you will not be punished for speaking up, was the number one predictor of performance, ahead of individual talent, tenure, or team composition. You cannot coach a team to decide faster if people are too scared to disagree.

That is why team coaching usually starts at the foundation. Practical Application

Try this at your next leadership meeting. Ask each person to write down, privately, the one thing the team avoids talking about. Then read them out loud, no names attached. The silence that follows tells you everything about whether your problem is individual or systemic.

Gallup found that managers drive about 70% of the variance in team engagement, and global engagement sits at just 20%. Your leadership team sets the tone for every team below it. Fix how they work together and the effect cascades. Think about the opposite case, the one Fahd describes as whiplash: an exec team that cannot get through a planning session without relitigating old decisions sends changing priorities down the org, and the layer beneath them never gets to make meaningful progress. Get the top team deciding cleanly and that whiplash stops.

Strong Islands Are Not a Team

Coaching one leader makes one leader better. Coaching the team makes the company faster. If your VPs are strong but your leadership team still cannot align, you do not need another round of individual coaching. You need to work on the team itself.
